API Integrations: Why "Just Connect X to Y" Is Never Just That

Rahul VermaDevOps & Platform Engineer2 min read

"Can you just connect our CRM to our billing system" is a sentence we hear often, and it's almost never as small as it sounds. Two systems that were never designed to talk to each other rarely agree on what a "customer" even is — one might allow duplicate records, the other might require a unique email, and neither of those facts shows up until real data starts flowing between them.

Where the actual complexity lives

  • Data model mismatches — one system's "active customer" doesn't mean the same thing as the other's, and reconciling that definition is a real design decision, not a technical detail.
  • What happens on failure — if the second system is down when the first one tries to sync, does the data queue, retry, or silently vanish?
  • Duplicate and conflict handling — the same customer updated in both systems at once, and which version should win.
  • Authentication and rate limits — most APIs cap how often you can call them, which matters enormously once you're syncing thousands of records instead of testing with ten.
  • Historical data — a one-time backfill of years of existing records behaves very differently from an ongoing real-time sync, and both are usually needed.

Why this is exactly the work worth paying for

This is precisely the territory we described in custom software vs SaaS as the hybrid path most people skip — you don't need to replace either system, you need the connective tissue between them built correctly, with the failure cases handled deliberately instead of discovered in production.

A question that reveals the real scope fast

"What should happen if this sync fails halfway through?" If nobody has a confident answer, that's the part of the project that actually needs the engineering time — the happy path was never the hard part.

How we scope integration projects now

We map both systems' data models before writing a line of integration code, agree explicitly on what happens in every failure case, and test the sync against messy real data, not a clean sample set. It takes longer upfront than "just connect them" implies, and it's the reason the integration is still working quietly, unnoticed, a year later instead of surfacing as a support ticket every few weeks.
