Inventory Management Software: Buy vs Build for Small Retailers
Inventory management sits in an interesting spot: the off-the-shelf tools are genuinely good for a single-channel retailer, and genuinely strained the moment a business sells across more than one channel with stock that has to stay in sync everywhere at once.
Where off-the-shelf inventory tools do well
Single-location or single-channel retailers, standard product categories, and straightforward stock-in, stock-out tracking are well served by existing tools — this is the same off-the-shelf-first instinct behind most e-commerce platform decisions.
Where it starts to strain
- Selling the same stock across a physical store, a website, and a marketplace, needing one real-time source of truth so you don't oversell what you don't have.
- Products with variants and bundles that don't map cleanly to how the tool models a "product" — a made-to-order combination, for instance.
- Multi-location transfers, where stock needs to move between warehouses or stores with a clear audit trail.
- Integration with a POS system that the inventory tool wasn't built to talk to natively.
What we actually build in this space
Almost never a full inventory system from scratch — usually a sync layer that keeps an existing tool's data consistent across every channel it needs to reach, the same connective-tissue approach we favor in custom software vs SaaS generally.
Have you ever oversold a product because two channels didn't know about the same sale in real time? If yes, that's the specific, fundable problem — not a general "we need better inventory software."
Name the specific sync gap, and the solution is usually smaller and cheaper than a full replacement system.
